Growth plan for K9 Ballistics, 6 Oct 2026
Scale spend. Hold CAC.
K9 Ballistics sells Chew Proof Armored™ beds and gear across a catalog that runs from a $5.00 trucker hat to a $280.00 orthopedic bed. The plan scales paid social against one number: a $28.80 target CAC, fed by ten creators.

- Target CAC
- $28.80
- New ads a week at peak
- 20
- Creators live by week six

10 chapters, then the gates and every number’s source.
01 The number
$28.80 CAC is the line every K9 Ballistics bed must clear
The number to protect is target CAC: $28.80. It is 0.6 of the $48.00 ceiling, which comes from a $60 average order at 40% margin and one repeat order. Those inputs are my guesses until your data replaces them. Every test is judged against it.
Protect
Target CAC: $28.80 on a first purchase
Ceiling = average order × margin × (1 + repeat orders): $60 × 40% × (1 + 1) = $48.00. Guard line = 0.6 × $48.00 = $28.80. Across the ranges: $2.63 to $216.00.
Three moves
- Kill ads that miss the guard line early, with one variable per test.
- Lead with higher-priced beds like the $120.00 Chew Proof Armored™ Vinyl Elevated Dog Bed to lift order value.
- Fix tracking first, so CAC is read from real purchases and not from platform estimates.

02 Variety
Beds, collars, harnesses: each ad carries one product claim
Each ad concept has to carry one product, one buyer and one claim. A crate bed for a new puppy, a camping bed for a German shepherd, an orthopedic bed for a giant breed: same brand, different reasons to buy. I change one thing per test.
| Reason to buy | Proof you already have | Ads (proposed) |
|---|---|---|
| Built to last | Built to Last a Lifetime™ | 6 |
| Ballistic fabric | heavy-duty ballistic fabric and engineered to maximize strength and durability | 4 |
| Trusted by dog owners | Trusted by 1.5 Million+ | 2 |
| Warranties behind it | Our warranties ensure durability you can trust. | 2 |
| Room for big dogs | Recommended for multiple dogs that like to curl up and share. | 2 |
| Certified B Corp | Putting people, pets & the planet first. | 1 |
| First order offer | 10% Off Your First Order | 1 |
| Total | The ad concepts tab | 18 |

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.
03 Disturbances
Final-sale items and shipping limits are the risks we plan for
| Disturbance | Likelihood | Impact | Owner | Gate (proposed) |
|---|---|---|---|---|
| Final-sale and open-box items pull ads toward products with no warranty | Med | Med | Me | Only fully covered products in ads; claims sheet signed off before launch |
| Free shipping stops at the 48 contiguous states; ads could overpromise | Med | High | Both | Every ad checked against the shipping policy before it goes live |
| Two warranty names (1 Year and 120 Day) muddy the claim in ads | Med | Med | Your team | One warranty line approved by your team before the first ad runs |
| Tracking is not clean, so CAC reads wrong | High | High | Your team | Purchase events match store orders in the week-one check |
| Creators skip the chew-proof claim on camera | Med | Med | Me | Brief approved; videos missing the claim are rejected before they run |
| Hit rate lower than assumed, so winners arrive late | Med | High | Me | Pause scaling if no ad clears the guard line by the first checkpoint |
| Real average order is below the $60 guess, which lowers the ceiling | Med | High | Both | Replace the $60 guess with the real average order in week one |
Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.
04 The ceiling
$48.00 ceiling: a $60 average order is a guess until week one
| Line | Value | Status |
|---|---|---|
| Average order | $60 (range $5.00–$160.00) | Assumption Range from the site product prices (Published); the midpoint is a guess |
| Gross margin | 40% (range 35–45%) | Assumption Replace in week one |
| Repeat orders after the first | 1 (range 0.5–2) | Assumption Replace with cohort data in week one |
| Margin per customer, all orders | $48.00 | Calculated Average order × margin × (1 + repeat orders) |
| Guard line for CAC | $28.80 | Calculated 0.6 × the margin per customer |
The math, with the assumed lines
Ceiling = average order × margin × (1 + repeat orders): $60 × 40% × (1 + 1) = $48.00. Guard line = 0.6 × $48.00 = $28.80. Across the ranges: $2.63 to $216.00.
Range across the assumptions: $3 to $216.
The $60 average order, 40% margin and one repeat order are guesses, not facts. They give a $48.00 ceiling and a $28.80 guard line. Week one replaces them with your real order data.
The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.
05 Test ramp
$24,000 of tests over six weeks before we scale anything
| Week | New ads × budget / ad (proposed) | Weekly test spend | Cumulative | Creators posting | CAC target (proposed) |
|---|---|---|---|---|---|
| 1 | 12 × $250 | $3,000 | $3,000 | 0 | $29 |
| 2 | 12 × $250 | $3,000 | $6,000 | 2 | $29 |
| 3 | 12–20 × $250 | $4,000 | $10,000 | 4 | $29 |
| 4 | 12–20 × $250 | $4,000 | $14,000 | 6 | $29 |
| 5 | 20 × $250 | $5,000 | $19,000 | 8 | $29 |
| 6 | 20 × $250 | $5,000 | $24,000 | 10 | $29 |
Six weeks, $250 per ad. Weeks one and two run 12 ads each, $3,000 a week. Weeks three and four run 12–20 ads, $4,000 a week. Weeks five and six run 20 ads, $5,000 a week. Total $24,000 of tests, Proposed. Losers are killed early.
The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.
Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.
06 Volume
More concepts, more winners: the K9 range has the angles to feed it
More concepts, more winners. Twenty concepts give two winners and $18,000 added a month; eighty give eight and $72,000. Hit rate and spend per winner are assumptions. K9's beds, collars and harnesses give the angles.
| Concepts tested / month | Hit rate (assumed) | New winners / month | Spend each winner holds (assumed) | Added spend at target CAC |
|---|---|---|---|---|
| 20 | 10% | 2 | $300 / day | $18,000 / month |
| 40 | 10% | 4 | $300 / day | $36,000 / month |
| 60 | 10% | 6 | $300 / day | $54,000 / month |
| 80 | 10% | 8 | $300 / day | $72,000 / month |
The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.
The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.
07 Allocation
$100,000 split so creative testing gets paid before scaling
- Test spend on new ads against the guard line
- $25,000
- 25%
- Scaling winners once they hold target CAC
- $40,000
- 40%
- Creator pay and product seeding
- $25,000
- 25%
- Landing page tests per persona
- $10,000
- 10%
These percentages are my proposal for the $100,000; they shift toward scaling winners as soon as one clears $28.80.
The math. 25% × $100,000 = $25,000; 40% × $100,000 = $40,000; 25% × $100,000 = $25,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.
This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.
08 Channels
Meta first: orders ship direct by FedEx, so the site is the store
| Channel | Open when (proposed) | Why wait |
|---|---|---|
| Meta | Week one, once purchase tracking is verified | Fastest place to test many hooks across beds, collars and harnesses |
| TikTok | After the first creator videos clear the guard line | Creator demos of a chew-proof bed suit short video |
| YouTube Shorts | When Meta winners hold target CAC | Reuses the same creator videos for the camping and crate stories |
| Google Search | Once paid social starts driving brand searches | Shoppers searching Chew Proof Armored™ need a clean landing page |
| When the first-order flow is tracked end to end | The 10% Off Your First Order offer already gives subscribers a hook |
A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.
09 Payback
Payback decides: a $30 CAC only clears after repeat orders
Payback is the real constraint. At a CAC of $15 the first order pays back, with $33.00 left. At $30 it pays back only after repeat orders, with $18.00 left. At $55 or $65 it never does, and we stop. The $60 average order is my guess.
Cumulative margin per customer, order by order, before CAC: $24.00, $48.00.
| CAC (scenario) | First-order margin | Year-one margin | Left after CAC | Payback |
|---|---|---|---|---|
| $15 | $24.00 | $48.00 | $33.00 | First order |
| $30 | $24.00 | $48.00 | $18.00 | After repeat orders |
| $55 | $24.00 | $48.00 | −$7.00 | Never: stop |
| $65 | $24.00 | $48.00 | −$17.00 | Never: stop |
The math. CAC $15: $48.00 − $15 = $33.00 left; pays back: First order; CAC $30: $48.00 − $30 = $18.00 left; pays back: After repeat orders; CAC $55: $48.00 − $55 = −$7.00 left; pays back: Never: stop; CAC $65: $48.00 − $65 = −$17.00 left; pays back: Never: stop.
Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.
10 Scope
Ads and creators are mine; warranty and FedEx rules stay yours
Covers
- Meta strategy, hooks and weekly tests across beds, collars and harnesses
- Creator recruiting, briefs and pay for the dog-owner personas
- Landing page tests for the Chew Proof Armored™ range
- Daily CAC, weekly learnings, monthly cohort payback
Doesn’t
- Building event tracking: I spec it, your team implements it
- Warranty wording and shipping policy decisions
- Product, pricing and inventory
- Customer service and FedEx fulfillment
What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.
Gates, written before spend, so stopping isn’t a negotiation.
| Day | Keep going if (proposed) | Stop or change if |
|---|---|---|
| Day 14 | Tracking matches store orders and at least one ad sits under the $28.80 guard line | Tracking still unreliable, so CAC cannot be read |
| Day 30 | Blended CAC at or under $28.80 on tested spend, with a winner that repeats | CAC above the $48.00 ceiling after the full test ramp |
| Day 60 | CAC holds near $28.80 while spend rises, and repeat orders show in cohorts | CAC drifts above $48.00 as spend scales |
| Day 90 | Cohort payback clears: CAC under the $48.00 ceiling and repeat orders confirm it | Payback never arrives at current CAC; stop and reset |
Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
What exists, what’s missing, and the order that’s forced.
| Piece | Exists today | Missing | Forced order |
|---|---|---|---|
| claims sheet | 1 Year and 120 Day warranty wording, plus final-sale rules | One approved claims sheet | 1st |
| creative | Chew Proof Armored™ beds sized by crate and dog weight | A hook library, one claim per ad | 1st |
| creators | Camping and crate lifestyle photos already on the site | Creator roster and briefs | 2nd |
| landing pages | Product pages with sizes and the 10% Off Your First Order offer | Pages built per persona and ad concept | 2nd |
| reporting | Ratings on product pages, such as 5.0 on the Mini Bolster Pillow | Daily CAC and cohort payback reports | Week 1 |
The order is forced on purpose: creative and creators come first because they are what moves CAC, and everything else waits for that data.

Month one is where it starts.
Week one: I audit the claims sheet, agree the tracking spec with your team, brief the first two creators and launch twelve ads around the $80.00 Tough Ripstop™ Mini Bolster Pillow Dog Bed and the Chew Proof Armored™ line. Everything is judged against $28.80.
